D’Aveni – Spheres of influence Philippe CLERC
Ecole doctorale Corte 22 avril 2016
Introduction
Edgar Morin, « Enseigner à vivre », Actes Sud, 2014.

Sphère d’influence
CI and Influence
Richard A. D’Aveni’ s Sheres of influence
Strategic Supremacy ‘s three principles
The power of perception (Situational awareness),
Capturing Hearts and Minds of core customers,
The power to fashion a favorable world by using different
combinations and patterns of competition and cooperation.

Spheres of influence: definitions
Sphere of influence: a definition
A concept borrowed from geopolitics and a subject of research in the field of
management literrature (End of 1990’s)
A sphere of influence offers a framework for examining the strategic intent of a
company’s portfolio and its implications for competitive strategy.
Like Nations, companies build sphere of influence to protect their cores,
project their power outwards to weaken rivals and prepare the way for future
moves.

Strategic capitalism
La dynamique du capitalisme. « Competing by disrupting one another »: Schumpeter, dérouter, perturber le jeu et ses règles…

Strategic capitalism
Capturing other capitalist Nations
The ability to establish a basic set of rules of capitalism that every conformed to
The ability to convince and help others to modify their version of capitalism to be
compatible with the leader’s system
The ability to form an economic sphere of influence that operated for mutual economic
and securité benefit
The ability to mold the economic spheres of rivals who wished to play by different rules
of capitalism
The ability to sustain its sphere as the most powerful on the Earth
The ability to influence global economic systems, including trade patterns, international
currencies and financial susystem and the rules of intellectual property ownership.

Why spheres of influence?
What D’Aveni noticed in the competing behaviour of two big companies,
Johnson&Johnson and Procter&Gambles
J&J = synonymous with baby care products but it has not tis own brand of
diapers for babies
P&G = famous for soap and shampoo des not offer a baby shampoo.
Strange situation: these two companies do not leverage their manufacturing,
brand, core competencies through developping obvious VA product in a
synergistic way with their main products (shampoo, diapers for babies).
Why spheres of influence?
There is a deeper logic « under the cards ». A hidden reason.
D’Aveni describes it as a standoff – similar to the nuclear age concept of « mutually
assured destruction » (Balance of power? An expression that is used by our strategist).
Result of this choice by the two competitors:
J&J and P&G agree to stay out of part of the other one markets
Each company avoid direct confrontation and keep energy to battle on other markets
For exemple:
P&G against Kimberly-Clark or Unilever
J&J concentrate on a more profitable battle over medical equipment /hospital supply.
Why spheres of influence?
Designing portfolios and creating of a balace of power in the industry.
According to D’Aveni the « strategic logic » is that each company
- has established tacitely a « sphere of influence »
- Has secured that sphere from attack from the other
- Has expanded its sphere in direction that do not conflict with other’s
ambition
- Can divert its ressources against other rivals.
Why spheres of influence?
Highlightening of a central strategic concern according to D’Aveni.
« What overall logic can be used to stake out and defend a favorable position
within an industry or within industries?
Answer of companies:
- Development of a financial logic in a conglomarate logic (Every business is
expected to contribute to the global financial performance.
Force every business unit to stand on its own financially
Why spheres of influence?
Case of General motors that has long been run by financial managers.
They made the choice of leaving the small car market because of its low
margin.
They leave the market to Japanese automakers.
Dangerous approach: GM managers open the « empire » to competitors who
pick off the independant sub-units one by one and can capture the empire.

Introduction. Why spheres of influence?
Answer of companies (2)
- Technological, marketing synergies by leveraging core competencies in
R&D and custmer knowledge;
- Consolidating information system.
Looking for operational synergies.
Less result: few synergies due to conflicting management cultures, different
strategic intend of business units…
“But You Can’t be the Industry Leader or Truly Control
Your Destiny Without a Significant, Protected
Stronghold
And
You Can’t Hold Onto a Stronghold
if You Allow a Rival to Build a Strong Sphere
from Which It Can Invade Your Sphere” (R.D’A.)
“You Can Survive Without a Strong Sphere”
Spheres of influence: definition
To be effective a sphere must contain a secure power base – a core market –
that can be used as a plateform.
It must invest in other markets that are used for defense of the core and for
migration.
Some parts of the portfolio may create minimal or negative revenue, but they
may preserve value elsewhere in the portfolio, as:
- Poland and Cuba during the Cold War (War of influence)
Respectively served as a buffer against Western Europe and as a forward
position against the United States.
Spheres of influence: definition
Thinking in terms of building a sphere of influence forces managers to draw
toghether at a corporate – and business- level, strategic analysis that are
often treated separately.
D’Aveni’s view:
The corporate level concern about « where to fight »
and
the business-level concern about « with whom and how to fight to win »
are brought toghether in a coherent view.
Strategic Supremacy® Defined
Superior Influence Over:
A Geo-product Stronghold (bastion)
The Geo-product Positioning of Rivals
Mixture of Cooperation and Competition
The Pattern of Competitive Pressure
The Evolution of Global Order
THE GOAL: CONTROL OVER THE BALANCE AND DISTRIBUTION OF POWER
Definitions
Part of a sphere (composition): definitions
The core: product or geographic market that is the basis of the company’s
power and generate the vast majority of its revenues and profits. Core
competencies.
Vital interest: geographic or product markets that provide the core with
critical, often complementary , strengths that create economies of scope and
integration., as well as support or leverage core initiatives and competencies.
(Complementary bproducts,or businesses that provid ressources (know how,
raw materials, skilled labour.
Buffer zones: defensive positions providing insulation against attack from
another player tha tmay enter the core. (Blocking brands and products used to
produce barriers. « Fighting brands » to minimized the impact of a price-based
entrants.
Definitions
Part of a sphere (composition): definitions
Pivotal zones: market areas in which the furture balance of power may
reside.
Forward positions: offensive, front-line positions typically located near the
vital interest or core of a specific competitor. Used to weaken the core of a
rival or to create stability when each rival maintains a forward position in the
other’s core to build mutually assured deterrence.
Power vaccum: part of the competitive space that might not be controlled by
any major player. Important to monitor them. Ex. China software market for
Microsoft…
