This workshop is about setting annual goals. It is important to note how this is different than strategic planning or a goal-setting process for a three year plan.

Time is not spent focusing on the overall purpose of the congregation or discerning the congregation’s unique values. While we at LEAD hope you will do that—and it may even become one of your annual goals—this guidebook skips over that deeper work in order to create some forward movement.

The Annual Roadmap provides a great starting place that can easily lead to more integrated planning in the future. We want to help facilitate forward movement that can lead to a full strategic plan. The Annual Roadmap includes working together to determine the following 7 steps, called Waymarks in the guide, for setting 12-month goals: - see p. 2 in guide for overview

1 minute – pp. 4-5 of guide Many things have changed in our world that are impacting our church. This is a larger conversation than we have time for in this process but regardless of all the changes one thing is certain – Since the Early Church, Christian leaders have discerned God’s plans for them and acted as guides to others. They used the roads available to them but didn’t let the culture in their day limit their vision or reduce their passion for God’s mission. A roadmap sets the course for a pilgrimage, recognizing that the journey is as important as the destination.

3 minutes Those that serve as guides, leaders like yourself, must make a plan to accompany pilgrims in their journey using way markers as indicators of progress on the path. Seven way markers have been selected that intentionally open us up to God speaking into our lives, our decisions, and our leadership as we increase our courage to lead others. The process includes scripture study and prayer, individual reflection and group work.

We are building on the Church Vitality Assessment and encouraging the Four Growth Indicators for Vital Behaviors of Growing Congregations from LEAD. Most of you are familiar with the Church Vitality Assessment already taken by the leadership of your congregation. Please take a few minutes to review your results.

15 minutes If this is the start of a new day: Let’s take a quick review of our work so far. (slide 5) We have recognized that nothing happens without leadership – and this is our watch. (slide 6) That actually leadership is hope – this is our role, to bring God’s hope to our congregation, neighborhood and world (slide 7) – we are using 7 steps called waymarks to discern God’s call for our congregation this year. In Waymark 1 we ended the session with a commitment to 4 values that will guide the year ahead. ~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~ Use this info and slide as a placeholder for a break or the start of a new day. When Paul came onto European soil for the first time, he searched out a place of prayer. Mind you, this wasn’t a church as we think of one today. Yet, it was a place of worship by an

unorthodox community led by a female businesswoman, radical for a time in which women had no status. One interesting indicator of the role of women can be seen in the ancient bathhouses and toilets found in Roman cities. These were reserved for men, leaving women, slaves, and children without such amenities. Throughout Paul’s ministry, he included women, slaves, the uncircumcised, etc. He patterned his ministry after Jesus ~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~ Use this info and slide to move into Waymark 2 if this is the continuation within the same day.

10 minutes Read, or ask someone else to read from Guide, page 9: Congregational ministry has many stakeholders. This waymark invites us to identify groups of people that are currently in the congregation, those that are served by the congregation, and those that the congregation hopes to serve. This waymark acknowledges that there are many directions a congregation’s leadership can go when prioritizing the people they will pay the most attention to in the next year. There are always groups of people that seek to control, communities of people that are underserved, and people who are absent

from the congregation yet are valued. Use this process to identify no more than 6 groups of people as stakeholders for your congregation. Narrowing down the groups of people does not mean others are unimportant. Instead, this waymark gives the leadership a focus for their efforts in the coming year in order to make a greater impact. Again, if a group of people does not show up on this list, it does not mean they do not matter. While some congregations may decide to include groups that represent new mission opportunities or groups with greater needs, others may choose to focus on those who, with a little support, could really be strengthened. As this conversation unfolds, give yourself permission to be more transparent than usual. You are speaking on behalf of others and therefore you are an advocate. You do not have to have a personal relationship with this group or even “like” the group to be their advocate if you sense that God is calling your congregation to focus in a specific way in the next year. As you dare to speak out, your voice will liberate others to do the same. Leadership includes taking risks so be bold. ----------------------------------------------------------------------------------------- 5 minutes As an individual: Each person will use these notes to identify the groups of people they see as primary stakeholders for the congregation’s focus in the next 12 months. As you consider stakeholders, be sure to include people living nearby, those living in poverty in your neighborhood or globally, as well as people of all generations and genders. Each person will need 4 post-it notes of 6 different colors.

20 minutes Finally, agree on six or less stakeholders. Write each stakeholder on a different color Post-it note. Add them to the wall where you have posted your values. Rank the stakeholders in order of priority for the group (1 = highest priority; 6 = lowest priority) for this particular year. Keep in mind that this is an annual list to focus strategically for effective planning. That does not discount other stakeholders or mean that God may not surprise you with a different experience. Make final changes to the stakeholder groups if necessary so that all the participants are satisfied with the final list of six.

A strength just

makes sense based

on “who we are as

a congregation.”

10 minutes We can’t do everything, but we can do something. But what? The secret to discerning what is possible is knowing your congregation’s strengths. Building on these assets creates both the capacity for and the possibilities of success. The “this makes sense based on who we are” factor names the congregation’s strengths. Yet, there is one red flag worth noting. If the only thing that makes sense or that is seen as a strength is the same one thing that has been in play since the church began, it may be time to recognize other strengths. There may be a diamond in the

rough, a strength just waiting to be put to the test within your congregation. As Paul wrapped up his advice for the Philippians, he ends with a clear encouragement that speaks to our own strengths: Philippians 4:8-9 – p. 10 in your Guide ~~~~~~~~~~~~~~~~~~~~~~~~~ Ask for two volunteers to read the scripture with a pause between readings for reflection.

7 minutes As an individual: Begin by taking a moment to reflect on each of the stakeholders one at a time in relationship to the four core values identified in Waymark Activity #1. Then, as an individual answer these two questions for each stakeholder: on p. 11 1. What is our biggest strength as a congregation with regard to this people group? Think creatively about the congregation’s resources, including local partners (or potential partners) and gifts. Write the greatest strength for the stakeholder you can identify on a Post-it note in the same color as the stakeholder. (Do this for each stakeholder.) 2. How do our strengths with this stakeholder fit within our values? Now think about which value is associated with each stakeholder / congregational strength you have identified. Number the values, then write the number(s) of values

20 minutes As a group: Share your Post-it notes with others in the group, aligning those that are similar. Notice where people in the group have indicated the same strengths. Listen to the perspectives of people in the group who have indicated other strengths. Work together to identify the top strengths available to serve each stakeholder. (More than one strength is fine.) You may want to use the chart on the next page for grouping stakeholders, strengths, and values. Discuss strengths for each stakeholder. Feel free to move Post-its around as needed. By the end of this experience, the group’s priorities, stakeholders, strengths, and values may have changed or shifted in ranking. This is part of the process.

Waymark #4

Opportunities

5 minutes Paul did not aimlessly walk around starting churches. He most often focused on places where the Jewish community gathered and then, even more strategically, began building the church with the “God-fearers.” This was a group of monotheistic people who were not Jewish but worshiped the Hebrew God. So when Paul came to Athens, he did not stay long because there was no Jewish community to serve as a starting place for his mission. Instead, he continued on until he found a community in Corinth. Paul was clear about his primary stakeholders, though, as we learn in Philippians 4, he was also happy to think outside the box, converting the imperial guard while in prison. Even that was strategic! The Church in Corinth The church has been built with ordinary people set apart for an extraordinary mission. In First Corinthians, Paul writes from Ephesus in response to letters he

has received but also in response to the division in the church based on a report from Chloe’s people that the people are quarreling. (1 Corinthians 1:11) We can see that the early church, like ours, was filled with questions about local culture, leadership priorities, values, and stakeholders. We can also see that the leaders were called to stretch themselves beyond what they thought they could do and beyond the status quo to do what others might have found foolish. They used the opportunities available to join in God’s mission. This is our call too.

• Take a look at what we have collected so far in the way

of values, stakeholders, and strengths. Talk about the

opportunities available to the congregation for each

stakeholder.

• Identify opportunities for learning more about our

stakeholder groups. Turn all the challenges that are

surfacing into opportunities.

• Identify which opportunities might be available

• Make a list of our best opportunities linking it with the

appropriate stakeholders. Some opportunities may

serve more than one stakeholder group.

25 minutes Continuing with the SOAR framework, this waymark will focus on Opportunities. The important shift with this step is to turn your limitations into assets. Consider these questions: (on p. 14 of the Guide) You have identified values, stakeholders, and strengths. The next step in this process is to identify specific opportunities that can be resources. It is possible to identify short-term and long-term opportunities as you imagine all the possibilities. Creativity loves constraint. New ideas and solutions to challenges always come out of limitations. This waymark intentionally focuses on a mind shift from what cannot be done to what can be done. As a group: If you have more than four stakeholders, you may divide the list and the group into teams of at least three people to think creatively about opportunities for each stakeholder. (on p.14) Review the values, stakeholders, and strengths you have identified so far on your poster. • What are the unspoken

assumptions that could provide an opportunity to pursue learning more about a particular stakeholder?

• Identify ways to learn more about your stakeholder groups.

• Identify which opportunities might be available. Make a list of your best opportunities using the post it notes and link them with the appropriate stakeholders. Use your list to discuss the pros and cons of opportunities bearing in mind that some opportunities may serve more than one stakeholder group.

5 minutes – Guide p. 15 The letters Paul wrote to the people in Corinth are filled with encouragement, advice, frustration, and a bit of discipline as he guides them in sorting out faith and life. Paul is very culturally aware, realizing the impact of the cult of the Imperial Roman Army and the popular religious practices that were pervasive in his time. He also spoke to their human nature naming their (and our) tendency for arrogance. We live in a different time, yet the themes carry forward. As you move through the discernment of aspirations and results or, put in another way, hopes and goals, it is good to be mindful that we are not leading for ourselves. Embracing the real tension between your needs (or the needs of church members who

This kind of discernment may mean drumming up the courage and conviction to make the changes needed to live into the church’s aspirations. Leaders are often called to become change makers, helping others let go of the past. This is not a new problem for the Christian community. Now this is our watch and as leaders called to steward the dreams of our people, we need to stretch our own imaginations. We are also called to invite others into this imagination, leading ourselves first—but also leading others.

A time of silence#5 Aspirations starts with

15 minutes Invite the group into a time of silent reflection and prayer. be necessary to stop doing some things that are already on

the calendar in order to take on this new effort.

• What leadership is available? All results need to have two or

more identified people as leaders.

5 minutes Complete the worksheet on page 17 alone or in pairs. Then, working as a whole group, compare your thoughts and come up with shared results/goals for the next year. Set a reasonable timeline and identify both the leadership and financial estimations of resources needed to accomplish the goals. There should be six or less results/goals for the next twelve months. This Roadmap process will make it possible to adjust goals throughout the year.

If a new goal requires significant change, break it into steps or consider launching an experiment or a pilot project, especially before stopping an existing, long-running program. On the other hand, there are times when programs need to end to create space and energy for new things to happen. This completes the SOAR framework but there is one more Waymark on the journey.

5 minutes – p. 18 Over the centuries, the Christian community has valued symbols, songs, and liturgies that have spoken into the world around them, sharing their values. Symbols from first century Christianity are hard to identify but many later images are carved into stone and remain present as markers of the faith. As we lead in a changing world, icons and images, better known as branding, are helpful ways of shaping culture.

Waymark #7

Communication

20 minutes p. 18 This final waymark focuses on the need to communicate using a variety of technologies to reach diverse audiences. This session will be spent thinking about images that tell the story of your Annual Roadmap and a plan for sharing this journey with the rest of the congregation. Do not skip this step. One of the biggest risks leaders can make is to plan without ever listening to the larger congregation and then assume that everyone is on board. The Annual Roadmap is not complete until the group has created a plan for sharing the process and the results with the congregation. There are many ways to do this. LEAD recommends two next steps: 1. Brand the year with a symbol, image, word or shape that can help everyone recognize this effort. The image can be refined or finalized later but take a little time now to consider what shape or design best reflects the direction the congregation will go in the next 12 months. ~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~~ If the energy level is low or the group is out of time, this step can be delayed for a couple of weeks unless the group is unlikely to follow up. One of the biggest dangers of a leadership retreat that produces goals is that the larger community has not been along for

the journey. This step makes a plan to include others. It expands the leaders understanding of communication styles, frequencies and capacity. Communication is the number one challenge in our world today. Attention to this step will make or break the success of the whole process.
