INTRODUCTIONHolding onto talent is one of the biggest challenges for businesses in Asia. Just 22% of employees in the region show a strong intent to stay, compared to 33% in North America.1 And hiring their replacements is costly: Employees in Asia are three times more expensive to recruit than employees in Europe.2

Employers in Asia seeking to retain their people need to focus on respect, according to Great Place to Work®’s research into the 2016 Best Workplaces in Asia. Employees at those 60 top employers indicate that respectful treatment, in the form of such things as providing basic equipment for the job, welcoming staff suggestions and recognizing good work, is central to their desire to remain with their companies.

In producing the second annual list of Asia’s Best Workplaces, Great Place to Work also examined the issue of employee motivation. Research into those 60 companies, which represent more than 200,000 employees throughout the region, suggests that fairness fuels extra effort. For employees at Asia’s Best, fairness-related workplace features, such as an impartial appeals process, equal treatment regardless of job level, and fair promotions, are closely associated with people’s willingness to give extra to get the job done.

A formula of success emerges for Asia employers: respect employees to retain them, and fuel their hard work with a fair workplace.

RetentionGiven the employee retention challenge in Asia, Great Place to Work® decided to see what lessons Asia’s Best Workplaces may have on the topic. So we analyzed employee responses to our Trust Index© survey. In particular, we studied which of the 58 statements on the survey were most closely associated with employees’ responses to the statement “I want to work here for a long time.” We found that five of the 10 statements most closely correlated with employees’ desire to remain at their company had to do with respect. These are highlighted in green in Figure 1.

Each of these five highlighted statements fits into the respect dimension of the Great Place to Work® Model©. That model defines a great workplace as one where employees trust the people they work for, have pride in what they do, and enjoy the people they work with. The Model further divides trust into the component dimensions of respect, fairness and credibility. See Figure 2.

The kinds of respectful treatment associated with employees’ intent to stay at their company differ. They range from the “basics” of having the equipment and resources to do the job and decent work facilities, to management’s genuine interest in employee suggestions, to a company providing a psychologically and emotionally healthy workplace—one where discrediting or bullying is not accepted. A final kind of respect associated with employee retention at Asia’s Best has to do with management giving kudos for a job well done and for going the extra mile.

A great workplace is where you trust the people you work with, have pride in what you do, and enjoy the people you work with. Any workplace can be measured through five dimensions: credibility, respect and fairness (which are attributes of trust), as well as pride and camaraderie.

MotivationSpeaking of going the extra mile, we also studied what workplace features and management behaviors were associated with employee motivation at Asia’s Best. In particular, we examined which of the 58 Trust Index© statements were most closely associated with employees’ responses to the statement “People here are willing to give extra to get the job done.” We found that five of the 10 statements most closely correlated with employees’ willingness to go above-and-beyond had to do with fairness. These are highlighted in green in Figure 3.

Each of these five highlighted statements fits into the fairness dimension of the Great Place to Work® Model©.

A variety of kinds of fairness are associated with employees willing to give extra effort. They include a belief that a company has a fair appeals process in cases of disputes, a lack of politicking and backstabbing, and equal treatment at the company no matter job title or level. Employees at Asia’s Best also link working hard with equal opportunity to get special recognition, and with promotions going to the best candidate.

Respect isn’t the only factor associated with employee retention at Asia’s Best. Pride at work and management’s credibility also figure in. Nor is fairness alone correlated with employee motivation. Workplace camaraderie and a say in decisions play a role as well. Still, our research into Asia’s Best provides a rough recipe for two of the biggest talent management challenges in the region today.

To keep employees, show them respect. And to inspire their best efforts, provide them with a fair workplace.

Trust Index© Scores in Asia closely resemble the trends seen across the globe. The strongest Trust Index© Dimension in Asia, as well as in Europe and the US, is Camaraderie, which scored 90%. Pride was also a distinguishing factor among this year’s list winners, with a Dimension score of 89%.

After analyzing the highest-scoring Trust Index© scores among list winners, several statements emerged as strengths common across all size categories.

Employees in every size category reported that people are made to feel welcome when they join the company. This statement is one of the five rated the highest across each list in Asia.

Leaders at the organizations on the list received high marks from employees – in the Small & Medium and Large categories, survey respondents agreed that “management is honest and ethical in its business practices.”

Looking at Asia as a whole, employees overwhelmingly stated that they are treated fairly no matter their background – whether it’s race, gender or sexual orientation. The highest score across all of the lists came from the Small & Medium category, where 98% of employees said that they receive fair treatment regardless of their sexual orientation.

Other commonalities included a strong sense of pride, friendly workplaces and physically safe environments.

METHODOLOGY FOR THE SELECTION OF THE BEST WORKPLACES IN ASIA In order to be a candidate for the Best Workplaces in Asia List, a company must have appeared on a best workplace list in one of the Asia Pacific affiliate countries in the 2015 list publication cycle. During this period, more than 350 companies were listed in nine national Best Workplaces Lists in the Asia region.

The countries included are: Australia, China, India, Japan, Saudi Arabia, Singapore, South Korea, Sri Lanka and the United Arab Emirates. The listed companies in these countries are eligible for consideration on the regional list. In all, more than 1,000 companies participated in best workplace list competitions in the region.

Companies seeking to be recognized in best workplace competitions are assessed in two main ways: employees at the companies anonymously complete the Trust Index© survey, which measures levels of trust, pride and camaraderie in the workplace; and organizations complete the Culture Audit©, an in-depth questionnaire about company programs and practices. Employee Trust index© survey results make up two-thirds of the total company score, while Culture Audit© results account for one-third of the total score.

The companies on the Asia Best Workplaces List are featured in three categories:

• Best Multinational Workplaces• Best Small & Medium Workplaces (50–500 employees)• Best Large Workplaces (More than 500 employees)

To create the Best Workplaces in Asia list, companies are evaluated and receive a rank using the same criteria that earns them the right to appear on a national list. However, companies competing in the Multinational category receive extra points based on the number of countries in which they engage in national Best Workplaces list processes and survey employees using the Trust Index©, giving credit for their efforts to become a great workplace in multiple countries. The more countries in which a company participates, the higher the credit the company receives towards its overall score. A company can earn up to 10 percent of its overall score in extra points.

Definition of a Multinational Company

The way in which the Great Place to Work® Institute defines a Multinational company is based on the following criteria:

• The company has at least 1,000 employees worldwide• At least 40 percent (or 5,000 employees) of the company’s employees work

outside the country where it is headquartered• The company operates in at least three countries

A company is eligible for the Multinational list when it meets the above mentioned criteria, and is listed on at least two national Best Workplaces Lists in the region. When a multinational company becomes eligible for the list, the scores of its qualifying countries are averaged and weighted based on national employee headcount.
