Can Innovation Be Managed?John Edmunds June article asks the question can you actually manage innovation within the business and indeed at what cost?
My previous article ‘Is Commoditiza-
tion a Threat to Your Business?’ outlined
how aggressive competitor activity and
the introduction of low-cost alternative
products can rapidly commoditize tech-
nology providers’ core products, putting
businesses under considerable threat. It
gave business leaders a very simple and
stark choice: to become commoditized
and fight for survival or avoid it through
some form of strategic response. Re-
search I conducted with high-tech
businesses such as Cisco, Dell, HP, IBM,
Microsoft, Verizon and Vodafone, dem-
onstrated that amongst all the business
strategies adopted by these businesses,
innovation and creativity were most
commonly seen as the antidote to com-
moditization. This article looks at how
business leaders can develop a culture
of innovation and creativity and in do-
ing so differentiate their business value
proposition from competitor offerings.
Palmisano (former IBM CEO) was clear
about the need for innovation to avoid
commoditization, but it was the Aus-
trian economist, Schumpeter who, in
the 1930s, first identified innovation
as a significant factor in economic
growth. Schumpeter’s book ‘Capitalism,
Socialism and Democracy’, first fully
developed the concept of creative de-
struction, where something new brings
about the demise of whatever existed
before it. When facing the challenge
of unleashing innovation and creative
destruction within their organisation,
many leaders fail. Some attempt to help
their teams flourish by granting almost
unlimited freedoms, only to discover
that they have created chaos, not high
performance. Others try to force their
employees’ creativity through pre-
scribed programs and activities, which
usually yields mediocre results at best.
In its study on leading innovation, Har-
vard Business Review described the
Either you innovate or you’re in commodity
hell. If you do what everyone does, you have a low-margin
business. That’s not where you want to be”.

Dr Rugg-Gunn found that in the five broad domains of human personality, (Openness to Experience, Con-
scientiousness, Extraversion, Agreeableness and Neuroticism), creative people tended to score more highly
than most for (i) Openness to Experience (defined as having a good imagination, experiencing and valuing
feelings and experimenting with new ideas) and (ii) Neuroticism (defined as the intensity and feelings of
negative emotions arising from negative beliefs about life in general). They scored much less well for Con-
scientiousness where the focus is on goals without distraction, order and control. Conversely, these are ex-
actly the skills required of the good innovator whose role it is to project plan and take great ideas to market.
Dr. Rugg-Gunn surmised that creative people are more likely to think in a divergent way, generat-
ing a large quantity of ideas with unusual combinations that don’t always lead to a solution. In con-
trast, innovative people use convergent thought processes to discriminate between the best idea
and the also-rans and are therefore more concerned about implementation and commercialization.
To be of value, applied creativity must always lead to innovation – linking a great idea with an actual customer
need (or, better yet, the needs of a whole market) through a process of design thinking. It is too easy to spend
considerable development resources without really understanding actual customer needs.

challenge of leading innovation as a
fundamental tension, or paradox, inher-
ent in the leader’s role: ‘leaders need
to unleash individuals’ talents, yet
also harness all those diverse talents
to yield a useful and cohesive result.’
So how can we manage this paradox and
build a culture of innovation and crea-
tivity to stay ahead of the competition?
‘Creative types’ may argue that creativ-
ity and innovation cannot be measured,
but business performance and the man-
agement of development capital de-
mands clarity of objectives and rigorous
measurement to identify what success
looks like. A fundamental requirement
for being able to manage innovation
therefore is to be able to measure and
assess the various aspects of the pro-
cess of innovation and its outcome. In
their review of literature on innovation
management Edison, Ali and Torkar
found 232 metrics to measure, catego-
rized along five dimensions (Inputs to
the innovation process; Outputs from
the innovation process; Impact of the in-
novation output; Measures to assess the
activities in an innovation process; and
Availability of factors that facilitate such
a process). Drew Marshall however, sim-
plified it down to one key measurable
difference – focus. Innovation is solely
concerned with the work required to
make an idea viable, introducing change
into relatively stable systems, and is
therefore completely measureable.
Creativity however as HBR described
it, is about ‘unleashing the potential’
of the mind to conceive new ideas and
is therefore unfocused and subjective,
making it harder to measure. Leaders of-
ten chase creativity but what they really
need to pursue is innovation or as The-
odore Levitt put it ‘What is often lack-
ing is not creativity in the idea-creating
sense but innovation in the action-pro-
ducing sense, i.e. putting ideas to work.’
Unfortunately, business leaders fre-
quently interchange creativity and in-
novation, without understanding what
separates the two. Shawn Hunter, au-
thor of ‘Out Think: How Innovative
Leaders Drive Exceptional Outcomes’,
defines creativity as the capability or
act of conceiving something original
or unusual, while innovation is the im-
plementation or creation of something
new that has realized value to others.
‘Innovation isn’t a mysterious black
box, by focusing on the process [of in-
novation], and not the heroically crea-
tive individual, we can build innovation
at scale. Sometimes the best way to
spark innovation is by allowing activ-
ity within the organisation that devi-
ates from the norm but that may lead
to positive outcomes.’ The innovation
process therefore can be scalable, a
creative individual is not. Once lead-
ers understand the difference between
creativity and innovation, they can work
on inspiring both in their organisations.
So how can we create a culture which is
inclusive of the different thinking styles
and behaviours required to implement
both innovation and creativity?

This distinction can be seen in a number
of high profile corporate failures. Nokia
once led the world in creative solutions
for mobile phones but was overtaken by
the Apple iPhone and Google Android.
Similarly RIM’s domination of business
mobile email with Blackberry was short
lived. However, Kodak’s failure in capi-
talising on the move to digital photog-
raphy was less about a lack of creativity
and much more about slow innovation.
Kodak invented the digital camera but
failed to invest in its own creative out-
put, fearing that it would cannibalise
their traditional business.
It is also very easy to think of innova-
tion as just a new product, but as Peter
Drucker asserted ‘Every organisation
must prepare for the abandonment of
everything it does’, so leaders should
consider innovation with a new process,
method, business mode, partnership,
route to market or marketing method.
Paying attention to companies that
are consistently innovative in their in-
dustries is always good practice. Some
of the most powerful innovations you
can make are in business methods and
customer services as exploited by Dell,
eBay and Amazon. Square for example,
noticed the economy was becoming
mobile-based and paperless, helping
millions of mobile vendors and small
business owners move away from cash
payments and expensive credit card
machines.
Organisations need to foster both crea-
tivity and innovation. How to develop
and foster a culture of innovation and
creativity is therefore a strategic im-
perative. Driving business results by
running ideas through an innovation
process puts creative ideas to work – for
companies and their customers. As Mar-
shall concludes, ‘Creativity is the price
of admission, but it’s innovation that
pays the bills’.

The dollar has surged about 9% against a whole host of major currencies in the first three months of the year.
