Dans ce cadre, 2 intervenants ont réalisé un diagnostic industriel global basé sur les informations communiquées par les responsables de l’entreprise le JOUR MOIS ANNEE

la fonction sourcing est à développer. les fonctions sont insuffisamment impliquées dans le processus . Le panel des fournisseurs industriel est classé par familles ; certains sont imposés ; cependant leur nombre semble important et le panel pourrait certainement être rationalisé . Le processus "make or buy" est implicitement défini dans la stratégie ; Il n'existe pas d'analyses de risques formalisées

Il n'existe pas réellement de PdP ( Plan de production ) les commandes et prévisions sont transformées en OF de tête et positionnées dans les planning (tentative de backward planning) . Le CBN est "manuel" ; les principes de positionnement des stocks , de lotissement sur les articles récurents pourraient être améliorés afin de mieux amortir les variations de la demande .

la couverture MP est de 2 à 3 mois . Les AR sont faits par les FRN .La ponctualité globale est de 96% les indicateurs de performances ne sont pas communiqués ; prévu en 2008. . Les capacités des Fournisseurs ne sont pas vérifiées . Les fournisseurs critiques sont insuffisamment accompagnés et surveillés et sont une forte source de perturbation interne .

Il s’agit essentiellement de compléter le système d’indicateurs actuels (orientés produit et qualité), par un système d’indicateurs logistiques, couvrant :
efficacité de la planification suivi des en-cours, et des lead times, performances fournisseurs
et d’en faire de vrais outils de décision et de pilotage de la supply chain
Pour cela, nous proposons une démarche en 3 étapes :• définir les objectifs : cycle, niveau activité, respect des plannings• définir les indicateurs pertinents, cohérents avec les objectifs :des indicateurs de performance
