Summary

• Automated composition system for journal articles• System went live in 20121,2 and now handles page

production for the entire ACS journal program(40+ titles, and 300,000+ pages per year)

• Workflow is true XML-first (JATS/NLM); all manuscripts are in XML format from acceptance

• Proofs and final pages are composed with no human interaction for more than 90% of articles

• Reduced cost and reduced production time with enhanced product quality

Project Goal

“To migrate the ACS journals publishing environment

from a manual-intensive, print-centric production

environment to an XML-based, fully digital

environment, eliminating all human interaction beyond

intellectually driven, value added operations.”

Project Initiation

• ACS had a typical journal production workflow based on heavy vendor involvement for composition and corrections

• ACS approached GPSL with desire for production automation

• ACS and GPSL devised a vision and future workflow for fully automated composition

• GPSL ran workshops with ACS to discover requirements for a MVP and design an appropriate technology stack

Project Governance

• Agile development methodology with weekly sprints• Project management and requirements management by ACS,

using HP Quality Center• Source code control and collaboration using Assembla• Communications via email, phone and HPQC• Separate DEV, UAT and PROD environments• Automated testing of each release

We did it!

• Holy Grail: quality, fast, cheap production• >90% of articles are “auto composed”

• Vendor role retained for conversion and corrections• Seven figure savings in annual production budget• >20% reduction in production time from acceptance to

publish• Speed record: 7 hours

• Improved quality• Greater consistency• Positive feedback from authors

Criteria for Success

• Stakeholder buy-in and management of expectations• No fixed deadline, agile development methodology• Transparency across business and IT stakeholders• Strong project management

• Standardised page format• Standardised (and stable!) XML content format3,4

• Start with MVP then “divide & conquer”• Used best in breed software
